Frank, measured 280 mV +/- 20mV is fine. I usually start worrying if the tolerance fluctuates 10-20% of nominal value. You can try the 12AU7 in the 12AT7 position, to listen for any tonal changes. It will not hurt the circuit. What are the optimum tube & parameters are unit dependent.
