converting a long shaft to a short shaft outboard

well, Im almost back from vacation, Im back from MD with my new (used) motor. I have since discovered that this is a long shaft motor,it has like a 8 inch extention on the lower end that I have to remove to make it compatable with my boat.
Question;
How much work and what is entailed in this procedure? I am asuming I will need to replace a shaft but my father says he thinks they just have a extention shaft that was installed when he had it converted to long from short. I do have the manual for this motor, it shows in very much detail how to do work on it, take it apart etc., but does not cover the subject of converting from long to short or short to long.Seams to me it should be a simple case of just take it apart and put it together without the extention. But I want some more info before I crack it open myself. I might just send it away to be done if it is too complex.
