I'd go with your original plan to build the absorption into the walls. That will look the best. Then just cover an area large enough to accommodate all reasonable loudspeaker locations. If you treat, say, an area four feet high by eight or ten feet front to back on both side walls (and optionally on the ceiling), that will cover you for any speaker and listener placement. Place the panel vertically so the center is at ear level when seated. Or make it six feet high centered at ear level. I'm sure that will not be too much absorption overall.
