SED's have a pretty solid reputation, and not having a soft starting circuit isn't going to produce problems like you have. I'm wondering just how much the bias is drifting. Even if the SED's had a 10% failure rate (this would be very high), your chances of getting 2/4 as duds would be astronomically low, thus I would look at how you're running them and how the negative bias in your amp is holding up.
