The coating on the cathode begins loosing its ability to produce a sufficient quantity of electrons. Simple tube testers perform an emission check. If emission is too low, the tube is BAD.Another thing declines with age is transconductance (gm). When gm falls below a certain level, circuit performance is adversely impacted. It's possible for emission to be OK, but gm unsatisfactory. That's why better tube testers check both emission and gm. BTW, gm does not apply to diodes.
Yet another sort of failure is the development of inter-electrode short circuits. Heater to cathode shorts are fairly common.
